The money is in the loop

I've spent two years watching companies celebrate AI adoption while the week stays the same. Chat seats go up. The queue that converts work into money does not move. People still call it transformation because the UI changed.
I don't. The unit that matters is the loop. Fulfillment. Support. Returns. Proposals. Underwriting. Inventory. Whatever already has a cycle time, an error rate, or a close rate. That is where work turns into dollars. Chat sits upstream. It can help you think. It rarely owns the conversion.
Simple test. Turn the tool off tomorrow. Does a queue slow. Does error climb. Does close rate drop. If nothing breaks, you did not install leverage. You rented a toy with a logo.
I learned this building Entropy Index. Travis had decades of framework. The product only became real when we wired sealed scoring, evidence, briefing, entity rails, portal, and API - instruments a skeptical room can argue with. Not a smarter chat about risk. A loop that produces a number you can bring into an investment committee.
Same rule in my own week. Agents where they compress drafts and research. Me on the irreversible move. One number that has to move or the tool gets cut. More seats is not maturity. One named loop with a before and after is.
If your AI story cannot survive the off-switch test, you do not have a strategy. You have a subscription.
